Is booking a JB homestay direct really cheaper than Airbnb? The 2026 fee maths, and when it isn't

Airbnb now takes 15.5% from the host, Booking.com about 15%, Agoda 15–20%, and the price you see already includes it. How much you save booking direct in Johor Bahru, what does not change (the RM10 tourism tax), and 4 checks before you pay a host directly.

Usually yes, by about 15% to 18% for the same unit, because Airbnb now deducts 15.5% from every booking, Booking.com around 15%, and Agoda 15% to 20%. A host who wants the same payout lists a higher price on the platform; book direct and you pay the base price. It is not cheaper in two cases: hosts who keep one price everywhere, and guests with platform coupons or loyalty status. Here is the real arithmetic, not the "save up to 30%" line you see on every book-direct page.

We manage over 100 homestay units in Johor Bahru and Desaru, listed on Airbnb, Agoda and Booking.com and also bookable direct, so we see both sides of the price every day. Below: what the platforms actually charge in 2026, how that lands in the price you see, and when booking direct is the wrong choice for you.

Why does Airbnb look "fee-free" now but still cost more?

Because the fee moved into the nightly price. Airbnb used to collect twice: hosts paid about 3%, and guests saw a separate 14% to 16% "service fee" at checkout, which is where the sticker shock came from. From October 2025 for hosts on property-management software (which includes us), and from April 2026 for nearly everyone else, Airbnb switched to a single 15.5% fee deducted from the host. The guest no longer sees a fee line at all.

That sounds like good news for guests. But a host who used to receive RM180 now receives RM152 on the same price, so what do hosts do? They raise the price. To get RM180 back after a 15.5% cut, the Airbnb price has to be about RM213 (RM180 ÷ 0.845). The fee did not disappear; it was folded into the room rate.

Booking.com has always worked this way: a commission of about 15% comes off the host, and the guest sees one price. Agoda is the same, with commission between 15% and 20% depending on the property type and which programmes the host joins.

How much do you actually save by booking direct? (table)

Take one weekend night in JB at a base rate of RM180, roughly the weekend average for short-stay apartments in Johor Bahru on public booking-site data. Assume the host wants RM180 net on every channel, which is how most experienced hosts price.

Over two nights that is RM64 to RM90. For a family that comes three nights every school holiday, it works out to roughly one free night every second trip.

One more detail: platform fees are calculated on the whole subtotal, including the cleaning fee and extra-guest charges. If a unit has an RM80 cleaning fee, the platform's cut of that RM80 is also in your price. Security deposits and taxes are excluded from the fee.

What does NOT change when you book direct?

This is the part other "book direct" articles leave out.

The RM10-a-night Tourism Tax (TTx). This is a Malaysian government tax, not a platform fee. It applies to foreign passport holders only, at RM10 per room per night; Malaysian citizens and permanent residents are exempt. On Airbnb, Agoda and Booking.com, the platform has been required to collect it for foreign guests since the grace period ended in December 2025. When you book direct, a registered operator collects it at check-in or in the payment. For Singaporean guests, the RM10 a night is therefore the same either way and should not be counted as a saving.

The base room price. Booking direct does not make the unit cheaper than the host wants it to be. It just removes the 15% to 20% layer on top.

The house rules. Headcount, check-in time, no smoking, no parties: the same regardless of channel. In our units, a guest count over the limit is handled the same way whichever site the booking came from.

When is booking direct NOT cheaper?

We want to be honest here, because it cuts against us.

1. Hosts who did not raise their platform price. Some hosts leave RM180 on Airbnb and accept RM152. For those units, the Airbnb price and the direct price are identical, and you save nothing by booking direct. The test: open the unit on Airbnb and on the operator's direct site and compare the final total for the same dates. It takes two minutes.

2. You have a coupon, voucher or member status. Agoda in particular hands out 10% to 15% member discounts and in-app "secret prices" often. If you are a heavy Agoda user with Gold or Platinum status, your net price there can occasionally beat the direct price, even after our RM20 referral code. Do not assume; compare.

3. You want the platform's protection. Airbnb has AirCover for guests; Booking.com has 24-hour support that can rebook you if a unit falls through. Book direct and you rely on the operator alone. With a registered company and hundreds of reviews, that risk is small. With a WhatsApp number found on Facebook and no company name, it is real. See the checklist below.

4. The deposit. Most Airbnb units do not take a security deposit. Direct, operators usually do, refunded after checkout. In our units the deposit amount is shown before you pay, depends on the guest's record, and returning guests with a clean history pay less next time. It is not a cost, because it comes back, but it is money held for a few days.

How does the RM20 referral code work, and what are the conditions?

At Antlerzone, anyone who has stayed with us has a 6-character referral code. Enter it at direct checkout and RM20 comes off the room price of your first direct booking of RM150 or more. Your friend receives 5% of the room rate you paid, to their bank. Both costs are absorbed by us, not by you and not by your friend.

The conditions, so there are no surprises:

  • Direct bookings only. The code cannot be used on Airbnb, Agoda or Booking.com.
  • Once per account, ever. The RM20 applies to your first direct booking only; later bookings are at full price.
  • One code per booking. A referral code cannot be stacked with another promo code.
  • Room price only. Nothing comes off the deposit, cleaning fee or add-ons.
  • No cash value.

Back to the two-night RM360 example: with a referral code you pay RM340, against RM426 on Airbnb for a host pricing to the full payout. The gap is RM86. Without a code, RM66. If you do not know anyone who has stayed with us, the gap is still the 15% to 18%.

How do you check an operator before paying direct? (4 things)

The weakness of booking direct is that there is no platform in the middle, so you do the platform's checks yourself. It takes five minutes.

  1. A company name and SSM registration number. A real operator is a Sdn Bhd or an Enterprise, not just a nickname, and the name should appear on the website and on the invoice. We are Antlerzone Sdn Bhd, and it is on every page.
  2. A Google Business Profile with reviews you can read. Not screenshots of reviews inside a poster. Search the company name on Google Maps and read reviews that have operator replies, including the bad ones. An operator that answers bad reviews calmly is safer than a 5.0 rating with no comments.
  3. Payment through a payment gateway, not a transfer to a personal account. A legitimate direct payment goes through card, FPX online banking or an e-wallet with the company name on the receipt. If you are asked to transfer to an individual's bank account to "lock in the booking", stop.
  4. A written deposit and cancellation policy before you pay. The deposit amount, when it is returned, and what happens if you cancel a week out. If the answer is "we can discuss later", that is not a policy.

The same unit appearing on Airbnb and on the operator's direct site is itself a good sign: it means the operator has passed the platform's identity checks, and you can read the reviews there before booking direct here.

So, should you book direct or not?

If you are a repeat visitor to JB, travel as a family, and already know an operator you like, booking direct almost always wins: 15% to 18% cheaper, easier to ask for early check-in or late checkout because you are talking to the people who hold the keys, and lower deposits for returning guests. If it is your first trip and you know nobody, book once through a platform to get to know the operator, then book direct the next time. That is what most of our guests do.
